The book

Sell Value. Win More.

Stop selling features. Start selling transformation. The complete method behind Liffey, written as a working handbook for founders, CEOs and revenue leaders, and grounded in one of the best value-exchange stories in modern business, told first-hand.

A stack of three copies of Sell Value. Win More. by Brendan Hughes, a terracotta hardback. The cover reads: stop selling features, start selling transformation.
The premise

Businesses only exist as a mechanism of value exchange.

Customers trade money, attention and loyalty for products and services that transform how they work or live. What they are buying is the transformation the feature delivers. The companies that win are exceptional at maximising value for both sides of that exchange, and everything in this book, from positioning to pricing to the weekly operating rhythm, is a tool for designing yours deliberately.

And the game just sped up. Your team already asks AI for help with every commercial decision: drafting the outbound, sizing the discount, choosing the segment. Ask a model that knows nothing about your business and it answers anyway, confidently and in generalities.

Ground those answers in a value story you have actually designed, or compete on confident guesswork.

Four parts. One architecture.

The book is structured as that architecture itself, so what you build while reading becomes the working structure of your business.

Part 1 · Strategic Foundation

  • Find your value edge: the value exchange at the heart of your business, the customers it is worth most to, being the only rather than the best, pricing anchored to outcomes, and the Voice of Customer discipline that replaces assertion with proof.

Part 2 · Customer Acquisition

  • Win the right customers: distribution routes challenged properly, an outbound motion designed for the AI-saturated inbox, positioning that competitors cannot honestly copy, a purchase journey with friction used deliberately, and sales systems that keep what each deal teaches you.

Part 3 · Customer Expansion

  • Grow value together after the deal: the handover where value leaks first, onboarding built around time to first value, segmentation that decides who gets what, and the advocacy that turns customers into your salesforce.

Part 4 · The Commercial OS

  • Run the engine: quarterly priorities, the twelve-week plan worked backwards, the scorecard across value delivered and captured, the weekly cadence that survives a busy quarter, and the leadership balance between working on the business and in it.

A handbook, not a lecture.

More than 30 field-proven tools, every one of which earned its place by working inside a real revenue team. Each section ends with a Put-it-to-work box setting out the actions, so you finish it with an output you can use.

The running example is Ryanair, told from the inside: how an airline losing £10 per passenger in 1987 rebuilt its entire value exchange and became Europe’s largest carrier, with first-hand material from Dec Ryan, the CEO who led the turnaround years. Alongside it runs a second worked example: our own. We ran every tool in the book on Liffey itself, and the outputs appear part by part, exactly as they sit in our own commercial brain.

The opening chapter is a twelve-statement diagnostic that names the pillar where your business is leaking value and the chapter to start with, so you read in the order your business needs rather than cover to cover. You can run the same diagnostic online in five minutes.
